Support teams rarely drown in difficult questions. They drown in the same forty easy ones, arriving at inconvenient hours, in slightly different words. That is the shape of problem AI chat fits, and describing it that way keeps expectations sensible from the start.
Begin with the transcript, not the tool Export three months of tickets or chats and group them by intent rather than by product area. Most teams find that a short list of intents accounts for the majority of volume: where is my order, how do I change a booking, what does this charge mean, how do I reset access. That list is your specification. Anything not on it is out of scope for the first release, deliberately.
Write the answers before you build anything Each intent needs one approved answer, written by someone who genuinely knows the policy. This step is where the real work sits, and it is the step teams try to skip. A model with nothing accurate to draw on will produce something fluent and wrong, and fluency makes wrong answers harder to catch.
Ground every reply in your own material The assistant should compose replies from your documented answers and say plainly when a question falls outside them. "I do not have a confirmed answer for that — I can pass this to the team" is a good outcome. An invented policy is a bad one, even when it sounds reasonable, and it costs more trust than the ticket it saved.
Design the handover as a feature When a conversation is escalated, the person picking it up should receive the full exchange, the customer's details and a one-line summary of what was already tried. Handover done badly — where the customer repeats everything from the beginning — is worse than no assistant at all, and it is the thing people remember.
Know which conversations should never start with a bot Complaints, cancellations, payment disputes and anything involving distress belong with a person immediately. Routing these straight through, with no attempt at deflection, is not a limitation of the system; it is what makes the rest of it acceptable to customers.
Review what it could not answer The list of unanswered questions is the most valuable output of the first month. It tells you exactly which policies are undocumented and which intents deserve to join the approved set. Support this with a weekly ten-minute review and the assistant improves steadily instead of quietly decaying.
